conscious

An online training platform for fitness trainers, giving them AI capability to deliver training and retain clients globally.

The wedge

Trainers are the buyer, not trainees.

The conscious wedge is a venture-strategy conclusion: the product sells to the supply side of a market where retention rather than acquisition constrains income. Independent trainers can usually find new clients; what they lose money on is clients who quietly stop showing up after week six.

That reframes the product: not a workout-tracking app for trainees, but a retention and delivery tool sold to the trainer, priced against the income they keep rather than the features they get.

The challenge

AI capability without replacing the trainer.

Trainers’ first objection to any AI-assisted tool is that it reads as a step toward replacing them. The product had to add capability — programming variety, check-in cadence, plateau detection — without ever positioning the trainer as the bottleneck.

A second constraint: trainers operate across wildly different time zones and connectivity, often coaching clients through nothing more than a phone and a messaging app. The tool had to work as well on a patchy connection in one market as a fast one in another.

The approach

Retention tooling, not a content library.

01Sell to income, not featuresPositioning and pricing built around client-months retained, the number a trainer already tracks mentally.
02AI as the trainer’s assistant, not the trainee’sPlateau detection and programming suggestions surface to the trainer to approve, never directly to the client.
03Offline-first deliveryCore check-in and programming flows work on low-bandwidth connections, tested against real trainer markets rather than assumed.
